Sounds like valve clearances, low compression or a timing issue with the
    fuel pump.

Has it got a hand primer on the fuel line- like my old Citroen 1.9td?
If so, try squeezing it a few squirts before trying the starter. If it
starts up ok, you have an air leak on the induction side.
Maybe only leaks when it gets hot.
Another thought, my Citroen needed a time on the glow plugs every start up,
    hot or cold.

very possibly low compression, i would suggest the piston rings are wearing,
    not uncommon with these engines.
